Emotional Culture Crafting Masterclass · November 2026 Cohort

Most people underestimate how much emotion shapes their team’s culture.

Organisations focus on values and behaviours, and ignore how people feel at work. Yet emotions drive connection, satisfaction, motivation, engagement, teamwork and creativity. They drive burnout and absenteeism too. So why do so many organisations overlook emotions at work?

Every company works on how people think. Almost nobody works on how people feel. We've been having half the conversation.

A short look at what this Masterclass really is.

"When I downloaded the free version I thought I'd got it figured out. I realised after the Masterclass how wrong I was."

Masterclass graduate

Is this Masterclass for you?

Whether you're shaping the emotional culture of your own team, or you take this work into the organisations you work with, there's a door in for you. One door, two welcomes.

Inside an organisation

You want to shape how your team feels, not just what it values.

  • A leader, an HR lead, an OD manager, or anyone who owns culture for a team.
  • You've got the values statement. You can recite it. It hasn't changed how a single meeting actually feels.
  • You want a structured, repeatable way to surface the emotions sitting underneath the culture, not just the words on the wall.
  • You're ready to design the emotional culture on purpose, rather than leave it to chance.
Out to your clients

You take this work to the rooms you consult in.

  • A coach, consultant, facilitator or OD practitioner, solo or inside an agency.
  • You want a tangible, repeatable workshop you can carry into any team, in any industry.
  • You want a shared language that makes your practice distinctive from day one.
  • Your next step after this is the Certified Pathway, so you can deliver the work under our endorsement.

And it doesn't matter whether you've never opened the deck, or you've run this workshop a hundred times. This is the foundation course, and it meets you exactly where you are.

The whole Emotional Culture System

Emotions show up in four places at work.

Every organisation, every team, every leader is navigating emotions at work, whether they name them or not. They show up in four places. This Masterclass goes all in on the first one.

This Masterclass
Culture

How the team feels.

The emotional experience of being part of this team. The feelings that shape how people show up, connect, and do their work together.

That's Emotional Culture.
Tap to open ↓
Leadership

How leaders show up.

The emotional impact a leader has on the people around them. The feelings they create, amplify, or fail to notice.

That's Emotional Leadership.
Tap to open ↓
Change

How people navigate disruption.

The feelings that surface when things shift. The emotions that either help people move through change or keep them stuck.

That's Emotional Change.
Tap to open ↓
Stakeholder

How customers experience you.

The feelings designed into the experiences you create for the people you serve. The emotions that shape loyalty and trust.

That's Emotional Stakeholder.
Tap to open ↓

This Masterclass goes deep on the first one. How your team feels, and how to shape it on purpose, together.

That doesn't mean the other three stay locked away. You'll see how what you're building here shows up in leadership, change and stakeholder relationships too. Then across the 90 days of Live sessions built into your cohort, you're introduced to real applications in each of those areas, so you can take the practice further. Into other parts of the workplace, and out to your clients, driving impact and performance well beyond team culture alone.

The workshop that changed nothing

You've sat through it. The offsite about values. The sticky notes, the debate, the vote on the final five words. A poster gets ordered for reception. Everyone agrees it looks good. Then, quietly, the meetings carry on exactly as before. Nobody says what they're really thinking any more than they did last month. The value everyone nodded at never made it into how the place actually feels to work in.

A value is something you think. It says nothing about how it's meant to feel to live inside it. That's the gap. The only one that matters.

Culture is usually done to people. A leadership team decides the words, then hands them down. People are told what the culture is, rather than asked what it feels like to be part of it. So it never really becomes theirs. It stays a poster, not a practice.

Same team, two ways to run it

You already know both of these.

Most companies live on the left without ever trying the right. This Masterclass moves you across.

The cognitive culture way

The shared values on a wall, and a survey once a year.

The emotional culture way

The unspoken rules for what people are allowed to feel, and what they learn to hide.

The cognitive culture way

Written down. Conveyed in words.

The emotional culture way

Felt in the silences, and in what gets praised or quietly side-eyed.

The cognitive culture way

The blueprint for how people should think and behave.

The emotional culture way

The energy that brings the blueprint to life. Or quietly kills it.

The question we get most

"We already have values. How is this different?"

Keep your values. This is the other half. Values say how you want people to think and behave. Emotional culture is how it feels to actually live them. When the two are out of sync, things break. A company says it values innovation, then punishes mistakes, so nobody takes a risk. When the two line up, values stick. A value of collaboration is more likely to hold up when the culture encourages people to feel curious, not afraid. Excellence works when it's built on people feeling pride, not alone. The underlying emotions, whether they're present or suppressed, decide whether your values become real or stay something beyond posters on the wall.

Most culture work stops at the poster. We start where the poster can't reach.

Adapted from our white paper on managing your emotional culture, below.

"It helps to remove performative notions of values on the wall into something meaningful and measurable."
Masterclass graduate
Why this exists

Most organisations don't ask how their people are feeling. Only how they should think and behave.

For years I ran values workshops. Ask the room what they think our values are, disappear into a meeting room, come back with five words for a poster. It worked on paper. It rarely changed anything real.

I feel that's because it was only ever half the conversation. Vision, values, behaviour, that's cognitive culture, the part everyone already works on. Emotional culture is the other half, how people feel, or should feel, doing the work. Twenty years of research says it's the part that actually shapes how people think and behave day to day, and it's the part almost nobody touches.

That's the gap I found on a plane home in 2016, and it's the whole reason this course exists.

For the sceptics in the room

You can't rationalise someone into buying in.

Some people will look at a deck of cards with the word 'emotions' on it and dismiss it outright. Prove the ROI. We don't talk about feelings here. I feel that reaction more often than you'd think.

There's a reason arguing back doesn't work. It's called the backfire effect. Show someone evidence against a belief they hold and it doesn't change their mind, it entrenches it further. No amount of data moves a person who has already decided this doesn't matter.

What moves people is the experience itself. We change beliefs through what we do, not what we're told. That's exactly what this exercise is built to do, quietly overcome the cynicism before anyone's had to argue their way past it.

A real clip from inside the course

Map your emotional culture, in four parts

Most culture work is done to people. This is built with them. People support what they create. The Masterclass teaches you to run the workshop that does the building, self first, then the whole team.

1
How I want to feel
Your own emotional drivers, first
2
How we want to feel
The team's desired emotions, together
3
What we don't want to feel
The undesired culture, named out loud
4
The Canvas
Turning emotions into behaviours & rituals
Self → Team → Desired & undesired → Behaviours & rituals
"It was great to walk through the process as you'd deliver it... It feels like it's going to really stick now."

Grounded in real research

The concept of an emotional culture, distinct from the values statement, comes from Sigal Barsade and Olivia (Mandy) O'Neill's Harvard Business Review article, "Manage Your Emotional Culture" (sits behind the HBR paywall). We built our own free 34-page guide on top of it.

Where it leads

The Certified Pathway begins the moment you finish your first course and become a Practitioner. Mary Chieu-Kwuan Loh started in this Masterclass in 2021. Today she's a Certified Consultant, delivering this work to organisations of her own.

A first course. A badge. Then, if you want it, a whole pathway from here.

Questions, answered

I already have the deck, or the free tools. Why do the course? ▾
The deck opens the door. The course teaches you to build the house. It's one thing to hold a card that names an emotion, and another thing entirely to run the full four-part workshop with a real team: how I want to feel, how we want to feel, what we don't want to feel, then the canvas that turns it into behaviours and rituals people actually keep doing. It also helps to remove performative notions of values on the wall into something meaningful and measurable.
Who is this course for? ▾
Anyone who owns the emotional culture of a team, even if that's not in their job title yet. HR and people leaders, team and people managers, coaches and facilitators, and anyone leading a team who has felt that culture is more than the values on the wall. You don't need a background in psychology or facilitation. You just need a team, and the willingness to look honestly at what it actually feels like to work there.
Is this self-paced, or a cohort? ▾
Both. The course itself is fully self-paced across 90 days, so you move at your own speed. Alongside that, you're part of a live cohort with eight mentor-led calls and a shared community, all starting from the same date: Sunday 1 November 2026. If you follow the guided weekly flow, plan on about 2 hours a week for the first five weeks (an hour of lessons and an hour on the live call), then about 1 hour a week. You can work through it in your own time, so you'll never fall behind.
How long do I get access, and what if I'm already a member? ▾
Your place runs for 180 days from when the cohort begins: 90 days inside the course itself, then a further 90 days living it in the community, embedding the work in your real-world practice. The lessons are self-paced throughout, so there's no rush. If you're already a paying community member, nothing changes about your membership, you keep it exactly as you have it, and the course simply adds your 90 days of course access on top.
When does the course start, and when are the live calls? ▾
This cohort begins Sunday 1 November 2026. Early bird enrolments are open now, until 11:59pm Monday 19 October 2026 NZT. The five live Course Conversation Calls run through your first five weeks, every Thursday: 5, 12, 19 and 26 November, then 3 December 2026, all 9:00–10:00am New Zealand time, hosted by Katherine Riddoch and Denise Hartley-Wilkins. Each call recaps that week's lessons, goes deeper on a specific activity through play, and opens the floor for you to ask our global Elephant Rider mentors anything. There are also three bonus calls on top of these, making eight in all: Thursday 21 January, Thursday 11 March and Thursday 22 April 2027, all 9:00–10:00am New Zealand time.
What time zones are the live calls in? ▾
We're based in New Zealand and Australia, and at our size we can't run live calls that suit every one of the 20+ countries our community lives in. If a call time doesn't work for you, we feel that. It's a real limit, and it isn't one we can fix overnight. Here's what it doesn't mean: every call is recorded and posted in the cohort room within 24 hours, so you're never locked out. Thousands of graduates have been through this course and never made a single live call, and what they took from it hasn't been any less. The course, the tools and the community do the real work, whatever time you show up.
What if I miss a live call? ▾
Every call is recorded and posted in the cohort room, so you won't fall behind. Plenty of graduates complete the whole course without making a single live call, and still walk away with the work landing.
How does "bring a friend, free" work? ▾
If you enrol during early access, you can bring one friend or colleague through the cohort with you at no extra cost. Their course place is completely free, and their Emotional Culture Deck and Course Toolkit, worth $99, comes free too. We ship one parcel to you, covering both of you, so once it arrives you simply pass their deck and toolkit on to them yourself. There's no friend field at checkout, and that's on purpose. Straight after you enrol, your welcome email has a button that says “Tell us who you're bringing”. It's a one-minute form asking for their name and email. As soon as you send it, we email your friend their own welcome and link into the course, with you copied in. You can name them any time before the course begins on 1 November, or in its first couple of weeks. Learning is better together, and that's the whole reason this exists.
Does my friend also get a physical deck and toolkit? ▾
Yes. Their Emotional Culture Deck and Course Toolkit is worth $99 on its own, and it comes completely free as part of bringing them along. With one difference from a normal enrolment: we ship one parcel to you, and you personally pass your friend's copy on to them. Everything else they get in full: the full course, the community, the bonus sessions, all set up under their own name and their own access.
Can I bring more than one friend, or enrol my whole team? Can I enrol my whole team? ▾
The bring-a-friend offer covers one extra person free during early access. For a few more people, the simplest path is for each person to enrol with the code EARLY249ECC at US$249.For a few more people, the simplest path is for each person to enrol with the code NOVCOHORTECC at US$299. For a larger group or a whole team, email team@ridersandelephants.com and we'll sort a team option that works.
Do all tiers get the bonus sessions? ▾
Yes. Every cohort member gets every bonus session, regardless of which tier you enrolled on. They run on Thursday 21 January, Thursday 11 March and Thursday 22 April 2027, all 9:00–10:00am New Zealand time.
Is there a certificate of completion? ▾
Yes. Once you've completed the course, you'll receive an ECD Culture Practitioner Certificate and badge, recognising your training in using the Emotional Culture Deck to apply our Emotional Culture Crafting tools.
When does my kit ship? ▾
Your Emotional Culture Deck and Culture Toolkit ship shortly after you enrol, so you have them in hand well before the course starts. If you've brought a friend, theirs ships at the same time, wherever they are in the world.
Can I pay in my own currency? ▾
Yes. Prices on this page are shown in USD. At checkout you can choose the currency you'd like to pay in, using the currency selector at the top right of the store.
Is there a money-back guarantee? ▾
Yes. 30 days from your start date. If the course isn't what you needed, email us and we will refund you. No fuss.
Do you have case studies? ▾
Yes. You'll find a handful in the case studies section above, real teams like Cricket Wellington, Amazon and BurgerFuel. The Emotional Culture System

Complete on its own. Also one of four.

Emotions show up in four places at work. This course is the one for culture, and it stands complete on its own. It's also one of four frameworks within a single system, each running on the same deck, held together by one emotion strategy. Once you're inside, you'll discover the others, and a community that runs across all of them.

Every one of them teaches you to use the Emotional Culture Deck. Every one earns you a Practitioner badge and a place on the same certification pathway. You don't need the whole system today. You just need the one in front of you, and this is the one most people start with.

Emotions aren't the soft part of work anymore. They're data, and the foundation of everything. At R&E we move & measure the emotions that drive performance, because the most human part of work has always been the most avoided & unmeasured.
